对小商户来说,最容易犯的错误是把 BNPL 当成固定插件。上线后如果不持续看数据,就不知道它到底带来了增量,还是只是把原本会刷卡的用户换成更贵的支付方式。更重要的是,不同 BNPL 服务商在拒付、退款、消费者投诉和商户支持上的体验差异很大。

这也是支付服务商可以发挥作用的地方。不是简单建议“加 BNPL”,而是帮助商户按品类、客单价、复购周期和退款率判断是否值得加。某些业务需要 BNPL 提升转化,某些业务则可能因为高退款或低毛利被成本吞掉。

Walmart 的选择提醒市场:替代支付方式会被重新谈判、重新路由,也会被重新淘汰。商户不需要像 Walmart 一样强势,但需要像 Walmart 一样定期复盘。

Walmart's BNPL Switch Shows Payment Routing Is Strategic

Payments Dive reported on the battle for Walmart’s BNPL business as Klarna replaced Affirm as the retailer’s partner. For large merchants, this is a negotiation over channel power and customer relationships. For smaller merchants, the lesson is more practical: BNPL is part of payment routing, not just an extra checkout button.

BNPL affects conversion, average order value, refund handling, risk, customer data, and brand perception. Choosing a provider means choosing an approval model, settlement flow, dispute process, and consumer experience.

Small merchants should avoid treating BNPL as a fixed plugin. If they do not review the data, they may not know whether BNPL creates incremental revenue or simply shifts existing card customers into a more expensive path. Refund and support experiences also vary meaningfully by provider.

The better payment adviser will not say “add BNPL” by default. It will compare category, margin, ticket size, repeat purchase behavior, and refund rate before recommending a route.
